AI in Business: The 5 Biggest Risks No One Is Talking About | DOYB Technical Solutions

AI tools are now embedded in how most organizations operate. Employees are using them to write, analyze, summarize, code, and research — often without formal approval, without governance policies, and without any visibility from IT or security teams. The productivity gains are real. So are the risks.

The organizations most exposed to AI-related risk are not those experimenting with AI — they're the ones deploying it without structure. The absence of a governance framework doesn't slow AI adoption; it just means the risk accumulates without anyone managing it.

These are the five risks that security and compliance teams are consistently underprepared for.

The Five Risks

1. Data Leakage Into AI Tools

When employees paste text into a large language model — a ChatGPT prompt, a Copilot query, a third-party AI summarization tool — that data leaves the organization's controlled environment. Depending on the tool's data handling terms, that content may be used for model training, stored in vendor infrastructure, or accessible to vendor staff. For most consumer-grade AI tools, the default assumption should be that inputs are not private.

The categories of data employees routinely input into AI tools include customer records, contract terms, financial figures, employee data, and internal strategy documents. None of those categories should be entering a third-party AI platform without explicit data handling agreements and a classification review. Most organizations have neither in place.

The OWASP Top 10 for Large Language Models highlights emerging risks including prompt injection, training data poisoning, and insecure output handling — risks that exist whether or not the organization formally sanctions AI tool usage.

2. Prompt Injection Attacks

Prompt injection is a class of attack specific to AI systems. An adversary embeds malicious instructions inside content that the AI tool will process — in a document, a webpage, an email, or a data input. The AI follows those instructions, potentially exfiltrating data, generating misleading output, or taking actions within connected systems.

As organizations integrate AI tools with internal data sources — email, CRM, knowledge bases, ticketing systems — the attack surface for prompt injection expands. An attacker who can influence content that the AI ingests can potentially influence what the AI does with that content and the systems it can reach. This is an emerging threat that most security teams are not yet actively monitoring.

3. Uncontrolled Automation Without Human Oversight

AI-driven automation — where AI agents take actions, trigger workflows, or make decisions without a human in the loop — introduces operational risk that scales with the automation's access and permissions. When an automated process operates on incorrect data, responds to a manipulated input, or encounters an edge case outside its design parameters, the consequences propagate through whatever systems the automation can reach.

Organizations deploying AI automation without defined fail-safes, exception handling, and human review checkpoints are creating single points of failure that grow more consequential as automation becomes more deeply embedded in operations. The question is not whether AI automation will make errors — it will — but whether the organization has controls in place to catch and contain them.

4. Shadow AI: Unsanctioned Tools in Daily Use

Shadow AI follows the same pattern as shadow IT: employees adopt tools that solve immediate problems, without going through procurement, security review, or IT approval. The difference is scale and speed. The number of AI tools available — many of them free or low-cost, requiring nothing more than an email address — means shadow AI adoption is happening faster and more broadly than previous generations of unsanctioned software.

IT teams that don't have visibility into which AI tools employees are using cannot assess what data is being shared with those tools, what the terms of service permit those vendors to do with that data, or what happens when an employee leaves and their AI tool account — containing months of organizational context — is left active. These are data governance and security questions, not just IT policy questions.

5. Compliance Violations From Unvalidated AI Outputs

AI outputs are not auditable in the same way that human-generated work product is. When an employee uses an AI tool to draft a compliance report, generate a patient communication, produce a financial analysis, or create a legal document — and that output is used without validation — the organization may be relying on content that contains errors, hallucinations, or information the AI generated without verified sourcing.

In regulated industries — healthcare, financial services, government contracting, legal — this creates direct compliance exposure. HIPAA requires accuracy in patient communications. FINRA requires substantiation of investment advice. Compliance frameworks across sectors presuppose that the organization can validate and stand behind its outputs. AI-generated content used without human review and documentation creates a gap that regulators are increasingly examining.

NIST's AI Risk Management Framework emphasizes governance, continuous monitoring, and mapped risk as foundational controls for any AI deployment — not as advanced capabilities, but as baseline requirements before AI tools are introduced into production workflows.

What an AI Governance Framework Covers

Organizations that have addressed these risks haven't done so by restricting AI — they've done so by creating the structure to use it safely. That structure includes four components:

  • An AI usage policy that defines which tools are approved, what categories of data may be used with which tools, and what employee responsibilities are when using AI in work contexts.
  • An approved tools list based on security review of data handling terms, vendor architecture, and access requirements — not informal adoption.
  • Data classification controls that define which data can be entered into AI systems and which cannot, and that connect to existing data handling policies in a way employees can follow.
  • Monitoring and logging of AI tool usage, including what data categories are being processed, what outputs are being acted on, and where AI-generated content is entering regulated workflows.
